Kinetic Pencil
Web optimization & AI search · A systems practice
Kinetic Pencil is a web optimization and AI search practice built for a moment most organizations were not structured for. We identify how content, design, architecture, search and governance either add up to something an AI system can understand, or quietly cancel one other out.
What makes this possible is understanding web optimization. we work at the system level, spanning conversion rate optimization and the overall performance of a digital ecosystem, with a particular focus on AI search. A site that AI systems cannot read is a site waiting to lose the ground they worked hard to gain.

Hillary’s career includes supporting digital work for some of the world’s largest and most complex organizations. Additional work has supported major global brands across technology, retail, hospitality, financial services and the nonprofit sector.
AI search asks for something the web was not built to give.
For twenty years, organizations built websites to be navigated by people and crawled by keyword. Pages were the unit. Rankings were the scoreboard. Teams were organized to match: content over here, SEO over there, design somewhere else, each optimizing its own layer.
AI systems do not read a website that way. They read an organization — assembling an understanding of what it is, what it does, who it serves and whether it can be trusted, from whatever signals are available across the whole ecosystem. Structure, language, consistency and evidence matter more than any single page. The gap between how enterprises build the web and what AI search now demands of it is not a tactical gap. It is architectural, and almost nobody is organized to close it.
Page-level optimization, discipline by discipline
Keywords per page. Rankings per term. Content, design, SEO and analytics each owning a layer, reporting separately, and rarely being asked whether their answers agree.
Entity-level clarity, across the whole system
A consistent, machine-legible account of who you are and what you know — expressed the same way in content, structure, markup, and everywhere else you appear. One weak layer undermines the rest.
Friction stacks. That is why single-discipline fixes keep failing.
When we analyze a brand’s performance, the cause is almost never one thing. It is five or six small failures in different disciplines, each one defensible on its own, compounding into a result nobody can trace back to a single owner.
A specialist audit finds the piece in its own lane and reports it accurately. The organization fixes that piece. Performance does not move, because the other layers are still working against it. We call this friction stacking, and it is the pattern behind most of the work we are brought in on.
Any one of these layers will pass its own review. Stacked, they produce an organization that performs below what its expertise deserves — and that AI systems cannot summarize with confidence, because the story does not hold together across sources.
- StrategyThe organization cannot state plainly what it is the leading choice for, so nothing downstream can say it either.
- ContentPages answer the questions the business wants to talk about rather than the ones audiences actually ask.
- DesignThe experience buries the proof — and hides the language a machine needs to read behind imagery and interaction.
- ArchitectureRelated knowledge is scattered across sections, subdomains and campaign microsites with no connective structure.
- SearchTechnical signals describe a page rather than an entity, so retrieval systems have nothing stable to attach to.
- ReputationWhat third parties say about the organization contradicts what the organization says about itself.
The practical consequence: you cannot fix friction stacking one discipline at a time. The sequence matters more than the individual repairs, and the sequence can only be set by looking at the whole system at once. This is a cross-disciplinary moment with higher stakes than any previous search shift — being unreadable to an AI system does not cost you a ranking position, it costs you presence in the answer entirely.
Finding the story inside the system.
Every engagement starts with a problem that is visible but poorly understood: an underperforming experience, an unclear content ecosystem, inconsistent results, or a digital program that has accumulated friction over years.
We combine qualitative evaluation with performance signals to find the underlying pattern, then translate that pattern into an ordered path forward. The deliverable is not a list of findings. It is a sequence your team can start implementing on Monday.
- 01 · Observe
Observe the ecosystem
Content, experience, architecture, acquisition, audience and organizational context — together, in one pass.
- 02 · Signals
Follow the signals
Performance data and behavioral patterns, used to establish what is actually happening rather than what is assumed.
- 03 · Pattern
Name the friction stack
Identify which layers are working against each other, and which one has to move first.
- 04 · Sequence
Build the playbook
An ordered set of moves with owners attached, so the work can be run without us in the room.

Developed by founder Hillary Bassett Ross.
Kinetic Pencil’s approach comes out of a career spent working across disciplines that are usually kept apart inside organizations. Over 20+ years, Hillary has worked hands-on in design, copywriting, content strategy, content design, SEO, digital marketing and performance analysis — frequently inside large, complex enterprise ecosystems.
That background is the reason the practice is built the way it is. Someone who has only ever run SEO sees an SEO problem. Someone who has produced the content, designed the page, argued with the compliance reviewer and then read the analytics sees the friction stack.
She built the Kinetic Pencil team pairing her own strategic direction with hand-selected technical SEO engineers, content strategists and digital specialists — helping organizations move from diagnosis through implementation.
